ROI is the same formula everywhere, but what counts as 'investment' and 'return' looks completely different depending on the asset. A paid ad campaign resolves in weeks; a rental property resolves over years and includes both cash flow and appreciation; a piece of production equipment might not break even for a decade. Example 1: Paid Social Advertising for an Online Store

An online retailer spends $18,000 on paid social ads over a quarter, driving $63,000 in attributed revenue. Cost of goods sold runs at 40% of revenue, so gross profit on that revenue is $63,000 × 0.60 = $37,800. Subtracting the ad spend gives a net return of $37,800 − $18,000 = $19,800.

ROI = (19,800 ÷ 18,000) × 100 = 110%

Notice the calculation uses gross profit, not raw revenue, as the return — a step many retailers skip, which overstates marketing ROI by ignoring the cost of the goods actually sold.

Example 2: Buy-to-Let Rental Property

An investor buys a rental property for $220,000 and spends $15,000 on renovations before letting it, for a total investment of $235,000. Annual rental income is $21,600; after mortgage interest, maintenance, and management fees of $8,400, net rental profit is $13,200 per year. After five years, rental profit totals $66,000, and the investor sells the property for $265,000 — a $45,000 gain over the original purchase and renovation cost.

ROI = ((66,000 + 45,000) ÷ 235,000) × 100 ≈ 47.2% over 5 years (about 8% annualized)

Real estate ROI has to combine two very different sources of return — ongoing cash flow and one-time appreciation — and both need to be included, or the number badly understates the investment's performance.

Example 3: Internal Software Tool Adoption

A 15-person operations team adopts a project management platform costing $9,600 per year. Each employee saves an estimated 20 minutes a day in coordination overhead across roughly 230 working days a year — 1,150 hours saved in total. At an average fully loaded cost of $35 an hour, that's $40,250 in recovered productivity.

ROI = ((40,250 − 9,600) ÷ 9,600) × 100 ≈ 319%

The hardest part of this calculation isn't the arithmetic — it's estimating the time saved credibly. Understating the saving to a conservative figure, as done here, makes the resulting ROI far more defensible when presenting it to finance.

The same calculation scales in an interesting way as the team grows. Doubling the team to 30 employees roughly doubles the hours saved to 2,300 a year, worth about $80,500 — but the subscription cost typically doesn't double at the same rate, since most software vendors offer per-seat discounts at higher headcounts. If the 30-seat tier costs $16,800 a year rather than a simple doubling to $19,200, ROI actually improves to roughly 379%, illustrating why productivity software often becomes more attractive on an ROI basis, not less, as a company grows.

Example 4: Opening a Second Retail Location

A retailer spends $150,000 on fit-out, initial inventory, and licensing to open a second store. The location posts a net profit of $38,000 in its first year and $52,000 in its second year as awareness builds. Cumulative profit after two years is $90,000 against a $150,000 investment — still a negative position.

By the end of year three, with profit growing to roughly $58,000, cumulative profit reaches $148,000 — nearly breaking even — with the location turning solidly ROI-positive early in year four. This example illustrates why physical expansion needs to be judged on a multi-year trajectory, not a single year's snapshot, since early-year ROI on new locations is routinely negative even for ultimately successful stores.

Example 5: Content Marketing and SEO Investment

A B2B company pays a $2,500 monthly retainer for content and SEO work, totalling $30,000 in year one. By month twelve, organic content is generating roughly 40 converted leads a year at an average value of $1,200 each — $48,000 in attributed value.

SEO compounds in a way paid channels don't: in year two, with the retainer reduced to a $18,000 maintenance level and lead volume growing to 70 a year ($84,000), ROI jumps to ((84,000 − 18,000) ÷ 18,000) × 100 ≈ 367%. The lesson is that channel comparisons made only in the first year systematically undervalue organic and content-based investments.

Example 6: Business Solar Panel Installation

A warehouse operator installs a solar system costing $60,000 after incentives, saving an estimated $9,200 a year on electricity. Accounting for gradual panel efficiency loss, total savings over a 20-year system life are estimated at roughly $184,000.

For long-lived, slow-payback assets like solar installations or heavy equipment, lead with the payback period (here, around 6.5 years) alongside the headline ROI. A 200%+ total return sounds abstract; 'pays for itself in under 7 years, then saves money for 13 more' is what actually drives a purchasing decision.

Why the Same Formula Produces Such Different Numbers

Every ROI figure in this article divides a net gain by an initial investment, yet the six results range from 60% in a single year to over 200% spread across two decades. The formula never changes; what changes is the shape of the return — a lump sum versus a stream of smaller cash flows, a one-time gain versus a compounding one, a return that arrives in months versus one that unfolds over the life of a physical asset. Reading a bare ROI percentage without also asking how that return was distributed over time is the fastest way to misjudge how good a deal actually is.

It's also worth noticing how differently 'the investment' was defined across these six cases. Some included only the direct outlay — ad spend, purchase price — while others had to fold in renovation costs, staff time saved, or incentive-adjusted equipment pricing. None of these adjustments are optional extras. Leaving them out in any of the six examples above would have quietly inflated the reported ROI by a meaningful margin, in some cases by fifteen percentage points or more.

Sensitivity: What Happens If the Assumptions Are a Little Off

Every example above rests on at least one estimate that could reasonably move up or down — attributed revenue in the marketing example, appreciation in the property example, or time saved in the software example. It's worth stress-testing the biggest assumption in any ROI calculation before treating the headline number as fixed. Take the internal software example: if the actual time saved per employee turns out to be 15 minutes a day rather than the 20 minutes assumed, recovered value drops to roughly $30,190 a year, and ROI falls from 319% to about 214%. Still an excellent result, but a materially different number from the one originally presented.

The same exercise applied to the solar panel example shows why long-payback assets deserve extra caution: if electricity savings come in 20% lower than projected due to a milder-than-expected usage pattern, the payback period stretches from roughly 6.5 years to just over 8, and the 20-year ROI drops from 207% to around 145%. Neither adjustment changes the underlying decision to invest, but presenting a single point estimate without acknowledging this sensitivity risks setting an expectation that a mild forecasting miss will later appear to violate.

Adapting These Examples to Your Own Numbers

The dollar figures throughout this article are illustrative — your actual ad costs, property prices, salaries, and energy rates will differ, sometimes significantly, based on your location, industry, and scale. What should transfer directly is the structure of each calculation: which costs belong in the investment figure, which sources of value belong in the return figure, and over what time period the two should be measured. Swap in your own numbers using the same structure and the resulting ROI will be far more reliable than borrowing a headline percentage from someone else's business, however similar it looks on the surface.

It's also worth recalculating periodically rather than treating any of these figures as fixed once estimated. Ad costs shift with platform competition, property markets move in ways that are anything but linear, software vendors change their pricing tiers, and energy prices used in a solar payback calculation can move enough in a few years to meaningfully shift the payback period in either direction. An ROI figure calculated once at the start of an investment is a starting estimate, not a permanent verdict.

One more adjustment worth making before comparing your own results to any of these examples: local tax treatment. Depreciation rules for equipment and solar installations, capital gains treatment on property sales, and deductibility of marketing spend all vary by jurisdiction, and can shift an ROI figure by several percentage points once accounted for. None of the examples above attempt to model tax effects, deliberately keeping the underlying cash-flow logic visible — but a full decision in your own business should layer your actual tax position on top of these pre-tax figures before treating them as final.

Every scenario above uses the identical formula — return minus investment, divided by investment — yet each required a different definition of 'return': gross profit rather than revenue, cash flow plus appreciation, recovered labour hours, or multi-year compounding value.
