Each answers a genuinely different question, and mixing them up leads to comparisons that look rigorous but actually compare apples to oranges. A machine with a two-year payback period that then keeps generating cash for another eight years is a far better investment than one with the same two-year payback that breaks down in year three — yet payback period alone can't distinguish between them. Consider a small bakery deciding whether to buy a $22,000 commercial oven to replace three smaller, less efficient ones. - It requires a clean, agreed definition of 'investment' and 'return,' which in practice is often the hardest part of the whole exercise.
- It says nothing about opportunity cost — what else that same capital could have earned if invested differently.
None of this makes ROI a bad metric — it makes it a first-pass filter rather than a final verdict. For quick comparisons and everyday decisions, its simplicity is a genuine strength. For larger, longer, or riskier commitments, it's worth pairing with tools that address what basic ROI leaves out, such as net present value or a probability-weighted expected return.
Using ROI to Compare Genuinely Different Opportunities
Business owners rarely evaluate a single opportunity in isolation — the more common situation is choosing between two or three competing uses of the same limited capital. ROI is a natural starting point for that comparison, but only once a few adjustments are made so the comparison is actually fair. Different durations need to be annualized before comparing; different risk levels need at least a rough qualitative note attached to the headline number; and different definitions of 'investment' across the options being compared need to be reconciled so that one option isn't secretly excluding costs that another option includes.

Annualized, the equipment's 40% over five years works out to roughly 7% a year, while the marketing campaign's 300% in a single quarter annualizes to a number so large it isn't really comparable at all, since sustaining that exact return rate for a full year is rarely realistic. The honest comparison usually isn't 'which ROI is bigger' but 'which of these can realistically be repeated, and at what scale, if we put more capital behind it.'

An ROI figure calculated once, at the start of a project, has a way of sticking around in conversations long after the assumptions behind it have changed. A marketing campaign's projected 250% ROI, calculated before launch, is a projection — not a guarantee — and treating it as settled fact months later, even after actual results have come in noticeably different, is one of the more common ways businesses end up making decisions based on numbers that were never updated to reflect reality.
